What is Bug Triage?

Bug triage is the process of evaluating, categorizing, and prioritizing reported bugs so your team works on the right things first. The word "triage" comes from emergency medicine — just like an ER sorts patients by urgency, a development team sorts bugs by severity and business impact to allocate engineering time where it matters most.

Without a structured triage process, teams either fix bugs in the order they arrive (inefficient) or let the loudest stakeholder dictate priority (biased). A triage matrix provides an objective framework: map each bug to two axes — how bad is it technically and how much does it hurt the business — and the recommended action becomes clear.

Triage Meeting Best Practices

Time-box to 15 minutes

Triage is about classification, not discussion. Set a hard 15-minute cap. If a bug needs deeper analysis, tag it for investigation and move on. The goal is to get every new bug into a quadrant — not to solve it in the meeting.

Separate severity from urgency

Severity measures technical impact. Urgency measures business timing. A medium-severity bug on a checkout page before Black Friday is urgent. A critical bug in an admin tool used weekly is severe but not urgent. Rate both axes independently.

Close more than you open

If your backlog only grows, your triage process is broken. Actively close bugs that are duplicates, no longer reproducible, or in the backlog quadrant for over 3 months. A healthy bug list is a short bug list. If it is not worth fixing, close it.
